What does a brand strategist do? The role, the deliverables and when you need one

A brand strategist decides who your brand is for, why it wins and what it says, before any logo is drawn. Here is what the role covers, what you should get, what it costs in 2026 and when a startup needs one.

Most founders hire a logo designer first and wonder later why the new brand did not change much. The missing step is usually strategy. A good logo can only say what the business has already decided to stand for, and that decision is the job of a brand strategist.

I am Jakaria Mahmud, a brand strategist and brand identity designer working with startups and SaaS companies in the USA, UK, the Gulf and Europe. I also lead sales and business development, so I see every day how a clear brand strategy shortens sales calls. This guide explains what a brand strategist does, what you should receive, how the role differs from a brand designer, what it costs and how to hire one.

Short answer. A brand strategist decides what a brand stands for, who it is for and why customers should choose it over the alternatives. The work covers customer and competitor research, positioning, the value proposition, messaging, brand personality and tone of voice. It is delivered as a short written brief that designers, marketers and sales teams follow. A brand designer then turns that strategy into a logo, visual identity and guidelines.

What is a brand strategist?

A brand strategist is the person who plans how a business should be perceived and makes that plan specific enough to act on. They answer three questions: who exactly is this for, why should those people choose us, and what do we say to make that obvious. The answers shape the name, the logo, the website, the pitch deck and the sales talk track.

In large agencies brand strategy is a separate team. For startups and small companies it is often done by a senior brand designer or a consultant who covers both strategy and identity, which avoids losing meaning in the handover.

What does a brand strategist do? 7 core responsibilities

  1. Research the customer. Interviews, sales call notes and reviews to learn why people buy, what they compare you with and the words they use.
  2. Map the competition. How competitors and alternatives position themselves, and where there is open space you can own.
  3. Define the positioning. One clear statement of who you serve, what you replace and why you win.
  4. Shape the value proposition. The main promise and the proof behind it, ranked by what matters most to buyers.
  5. Write the messaging framework. Headline, supporting messages, proof points and answers to common objections.
  6. Set personality and tone of voice. How the brand sounds, with words to use and avoid.
  7. Brief the designers. A creative brief that tells the logo and identity designer what the visuals must communicate.

What a brand strategy should include

DeliverableWhat it answersWho uses it
Brand and competitor auditWhere you stand today and where the gap isFounders, marketing
Ideal customer profileWho buys and whySales, marketing, product
Positioning statementWhy you win against the alternativesEveryone
Messaging frameworkWhat to say on the website, deck and callsSales, copywriters
Personality and tone of voiceHow the brand soundsWriters, social, support
Design briefWhat the logo and identity must communicateLogo and identity designers

For a startup, all of this fits in a brief of a few pages. Length is not quality: if your sales team cannot repeat the positioning after one read, the strategy is not finished.

Brand strategist vs brand designer vs logo designer

RoleMain questionTypical output
Brand strategistWhat should we stand for and say?Positioning, messaging, tone of voice, design brief
Brand identity designerHow should the brand look and feel everywhere?Logo, colour, typography, imagery, brand guidelines
Logo designerWhat mark identifies the business?Primary logo, compact mark, icon and files

The three roles are a sequence, not alternatives. Strategy decides, identity expresses and the logo is the most visible part of the identity. If you only have budget for one person, hire someone who can cover strategy and identity together. You can see how that works in my brand strategy, brand identity design and logo design services.

A simple brand strategy framework you can start with

Before hiring anyone, write one line for each of these five parts. It will make any strategist faster and cheaper.

  • Audience: the specific customer you want more of, not everyone who could buy.
  • Problem: the cost or frustration they feel today, in their words.
  • Promise: the result you deliver that alternatives do not.
  • Proof: facts that make the promise believable, such as results, clients or method.
  • Personality: three adjectives for how the brand should feel.

Then test the result with this sentence: For [audience] who [problem], we are the [category] that [promise], because [proof]. If it sounds like any competitor could say it, keep going.

When do you need a brand strategist?

  • Before a new logo or website. Otherwise the designer guesses what the brand should say.
  • When prospects compare you on price. It usually means they cannot see the difference.
  • When the team describes the company differently. Founders, website and sales should tell one story.
  • Before entering a new market. A company moving into the USA, UK or the Gulf often needs a sharper local position.
  • Before a rebrand. Read the rebranding guide for how strategy fits into the process.

How much does a brand strategist cost in 2026?

Prices depend on research depth and who does the work. One published 2026 pricing guide puts freelance brand strategy at roughly $5,000 to $15,000, boutique agencies at $20,000 to $75,000 and global consultancies above $150,000. Most startups do not need the top tier. They need a clear positioning and messaging brief, followed by an identity built on it.

My pricing is fixed in US dollars. A positioning brief is included in the Launch plan at $799 one time, with a logo, brand starter kit and landing page. Full brand strategy, identity, guidelines and website are part of the Partner plan at $1,999 per month. For identity costs by market, see brand identity design cost in the USA and branding cost in the UK.

How to hire the right brand strategist

  1. Ask for a sample positioning statement from a past project. It should be specific enough to exclude customers.
  2. Check they talk to customers. Strategy written only from a founder workshop misses why people actually buy.
  3. Look for a link to sales. Good strategy shows up in shorter sales calls and better leads, not only in a nicer deck.
  4. Make sure it connects to design. Ask how the strategy becomes the logo and identity, and who does that work.
  5. Agree the format up front. A short brief your team will use beats a long document nobody reads.

Where I fit: Jakaria Mahmud

I build brands with a business mindset and grow businesses with a brand mindset. As a brand strategist I write the positioning and messaging, and as a brand identity designer I turn it into the logo, identity, brand guidelines and website, so nothing is lost between strategy and design.

  • Who I work with: startups, SaaS and growing businesses in the USA, UK, UAE, Saudi Arabia, Qatar, Switzerland, the Netherlands and Bangladesh.
  • Proof: 80+ clients in 12 countries, $1.4M+ in revenue impacted and a 5.0 rating on Google.
  • How to start: a free 30 minute positioning audit, with the one change I would make first.

The takeaway

A brand strategist decides who you are for, why you win and what you say. A brand designer makes that visible. Do them in that order, keep the strategy short enough to use, and your logo, website and sales calls will finally tell the same story.
